Every HVAC company bills one of two ways, and the difference shapes almost everything downstream: how you write tickets, how you get paid, and how a homeowner feels when they sign.

Flat-Rate (Fixed Pricing)

You quote one all-in price for a defined repair — say “replace dual run capacitor, $329” — before you turn a wrench. The price comes from a price book that already bakes in parts, labor time, overhead, and profit. The customer knows the total before approving the work.

Hourly (Time & Materials)

You bill a labor rate per hour (often billed in 15- or 30-minute increments) plus the marked-up cost of parts, plus a trip or diagnostic fee. The final number isn't known until the job is done and the clock stops. This is the traditional T&M approach.

A quick reality check that surprises a lot of new techs: flat-rate is not a way to charge more for the same work. It is a way to charge a predictable amount. Both models rest on the same foundation: what does an hour of a technician's time actually cost the company? Techs who understand this stop resenting the price on the invoice, because they can see where it goes.

Effective rate = (Wage + Burden + Overhead + Profit) ÷ Billable Hours

A tech paid $30/hr does not generate 40 billable hours a week. Drive time, restocking, callbacks, training, and warranty work eat into it. A shop that captures 28–32 billable hours out of a 40-hour week is doing well.

Worked Example: Same Job, Two Prices

Let's run one real call two ways. A no-cooling call: the outdoor fan hums but won't spin, and you find a failed 45/5 MFD dual run capacitor on a 3-ton condenser. Your part cost is $22 wholesale.

Hourly / T&M Version

Step 1: Diagnostic / trip fee

Customers rarely care about your labor-burden spreadsheet. They care about two things: predictability and fairness. The models trade off against each other on exactly those axes.

  • Flat-rate removes fear. The homeowner approves a known number and stops watching the clock. No surprise on the invoice is the single biggest driver of good reviews.
  • Flat-rate can feel expensive on easy jobs. When a customer sees you swap a $22 part in ten minutes for $329, some feel overcharged — even though they're paying for the knowledge to diagnose it, not the ten minutes.
  • Hourly feels transparent… until it isn't. “$125 an hour plus parts” sounds honest, but an open-ended meter makes many homeowners anxious, especially on a job that's hard to scope.
  • Hourly punishes complex diagnoses. The customer with the intermittent, hard-to-find fault pays the most under hourly, which feels unfair to the person who least understands why.

Which Model Should You Use?

For most residential and light-commercial service work, flat-rate has won the argument — and for defensible reasons. But the smartest shops aren't purists. They pick the model that fits the work in front of them.

Lean flat-rate when…

  • You run residential service and repair — capacitors, contactors, motors, ignitors, TXVs.
  • You do maintenance agreements and equipment replacements.

Lean hourly when…

  • The job can't be scoped cleanly — an intermittent fault, a mystery leak, a decades-old boiler.

The Hybrid Most Shops Land On

Charge a diagnostic fee to get on the roof, then present flat-rate repair options the customer approves before you proceed — often waiving the diagnostic if they move forward. Is flat-rate just a way to charge more?

No. It's a way to charge predictably. On an easy job the customer may pay a bit more than strict hourly; on a hard one they pay less. Over a year it evens out, and the shop trades a few high-margin easy jobs for the customer-trust value of no surprises.

How do I build a price book from scratch?

Start with your fully loaded hourly cost, assign a realistic labor time to each common repair, add marked-up parts, then add target profit. What markup should I put on parts?
